One of my favorite leadership thinkers is Samuel Bacharach. Not only is he a regular columnist for Inc., an author, and a leadership speaker, but he is also the McKelvey-Grant Professor at Cornell University.

He recently released a book that I found to be an incredible addition to my leadership library. Transforming the Clunky Organization: Pragmatic Leadership Skills for Breaking Inertia is one of those books that will inspire both new and seasoned leaders with its practical advice and unique perspective.

Why this book on leadership and why now?

In the last number of years there has been massive growth in books about leadership and trainings in leadership, but one fundamental question is not asked: What is it in an organizational context do we want leaders to accomplish?

If we are going to train and educate people in leadership, it has to be for a purpose. In an organizational context, that focus has to be on the capacity of people to come up with ideas, move ideas, implement them, create change and innovation, and get things done. In this context, what is important to me is pragmatic leadership—that is, the simple and clear tasks of execution. Not execution as global promise but as a series of skills that can be followed and achieved for results.

In The Agenda Mover: When Your Good Idea Is Not Enough, I discussed the micro-political skills that leaders at levels need to move their agenda: creating coalitions, overcoming resistance, negotiating, and establishing credibility. These often-ignored political skills were the focus of this volume.

Over the last three years I have been focusing on the question, “What do I want leaders to accomplish?” In my experience of some forty-odd years, I realize that great leaders are those who begin to have the sense of when their organization becomes stuck, sluggish, and trapped by inertia.  Great leaders break inertia. They appreciate the dangers of inertia and do something about it. They also understand that organizations may be sluggish and in the doldrums of inertia, even though they continue functioning. These leaders understand that although inertia may not necessarily lead to immediate failure, inertia may impede their organization’s capacity to reach its potential. Transforming the Clunky Organization focuses on the characteristics of organizations that get trapped by inertia and, in turn, suggests leadership skills and strategies leaders can use to overcome sluggishness and inertia.

Your Inner Leader

Whether it’s writing an email, using the wrong tone of voice in a sales call, or messing up a presentation to the board, no one is perfect, and you can throw the old adage that “great leaders are born” in the bin, too.

2. Lean into Your Fears

The world’s a scary place. Your boss is scary. Delivering a presentation to the board is terrifying. If something doesn’t scare you, then you probably won’t learn from it. All great leaders have had to face their fears at some point in their lives.

To start manifesting your inner leader today, lean into your fears. Start with a task that scares you a little bit. This might be something as simple as picking up the phone to speak to a manager about your idea. See your fear as a challenge you need to overcome.

Got some bigger fears you need to overcome? Get guidance and support. You’re not on your own with facing your fears. Tap into your network, and you’ll be seeing how much you can achieve when you step outside of your comfort zone.

A good leader knows their fears, but doesn’t shy away from confronting and developing them.

Strategies to Develop Major League Leadership

 

You can learn about leadership from a variety of places.  Researchers Howard Fero and Rebecca Herman decided to study leadership principles in Major League Baseball.  Touring numerous MLB clubhouses and interviewing managers from Tampa’s Joe Maddon to Los Angeles’ Don Mattingly, they developed what they call the 10 bases of leadership.

Their new book is called Lead Me Out to the Ballgame: Stories and Strategies to Develop Major League Leadership.  It explores the insights learned from the game of baseball and how they apply to leaders in every situation.

I had an opportunity to ask the authors a few questions about their conclusions.

Tell me more about your research.  What were your goals?  Where did your research take you?

The idea came to us about 2.5 years ago when we were in a session at a management conference.  As leadership professors and consultants we know how important it is for people in all walks of life to develop their leadership skills and also know that quite often, they just don’t know how to do it.  As we sat at the conference we had the idea to marry together our love of leadership with our other love, baseball.

Lead Me Out To The BallgameThe goals for our project were pretty ambitious.  Without having any idea of how to go about achieving our goal, we decided we wanted to gain access to the players and managers from the 30 teams in Major League Baseball and find out from them how managers lead their teams, inspire trust, manage diverse populations, and deal with success as well as defeat.  Our objective was to take the stories we heard and use them to develop strategies so that people outside of the game could develop their own leadership skills.  We are proud to say that the ten Bases of Major League Leadership that are included in Lead Me Out to the Ballgame come from the interviews we held with 17 Major League Baseball managers and over 100 MLB players and executives.

Our research took us into the inner sanctum of Major League Baseball as we met with managers in their offices and in their dugouts during batting practice, and even on the third base line as they watched their players warm up.  We also met with players in the clubhouses and learned from them some of the unique ways that their managers helped them to achieve success and overcome obstacles.

 

Your book shares 10 bases of leadership and is broken into 3 major sections:  Leading Ourselves, Leading Others and Leading the Game.  Let’s touch on one of the bases in each section.

Leading Yourself.  Base number one is finding your passion.  What advice do you have for someone looking for what really makes them tick, what really drives them?

We heard some great stories from managers and players about the importance of not only finding your passion but showing it to those around you.  Ryan Doumit, a catcher, now with the Atlanta Braves, summed up many of the sentiments we heard when he said, “When the leader, the guy at the helm, believes and is passionate, it’s tough not to feel that same energy.”  This is such a great point as it’s not enough for a person to be passionate about what he or she does. To be a leader this passion needs to be seen by others.  In order for an impact to be made on a team, passion needs to be visible so that others will become excited about a goal as well.

Finding one’s passion is something we all need to do; we need to determine what it is we like to do.  Do we like speaking with people and solving problems?  Do we like crunching numbers and seeing the results emerge in front of our eyes?  Do we like teaching others and seeing the light bulb go off when an idea resonates with them?  To each of us there are different things which excite us, and it’s an individual’s task to identify them and determine what careers are a good fit for the things which excite us.

How to Overcome Leadership Blindspots

 

When you first learn to drive, do you remember learning about blind spots?  The driving instructor likely emphasized it repeatedly.

I can remember my driving instructor saying, “Check your blind spot before you change lanes.  Your life depends on it and so does mine!”

They are called blind spots for a reason.  They are not visible, not readily apparent, and are easily missed.

Author Robert Bruce Shaw has just released a new book called Leadership Blindspots.  I had the opportunity to ask him a few questions about his new book and the challenges facing leaders.

 

A blindspot is an unrecognized weakness or threat that has the potential to undermine a leader’s success.

 

The Need For An Early Warning System

You discuss the balancing act that all leaders face.  That is the need to be both supremely confident and yet also see situations accurately with no distortion.  It’s always easy to look in the rear view mirror and judge leaders, but how does a leader know early enough to change course?Robert Bruce Shaw

Leaders need warning systems that signal trouble ahead.  Savvy leaders, for example, have a group of trusted advisors whose role, in part, is to surface vulnerabilities that a leader may overlook.  Or, some leaders assign “sentinels” to track data on emerging competitive threats and report out periodically on what they are finding.  I also describe in the book ongoing leadership practices that are useful in seeing threats early in the game, such as having regular contact with customers and front-line colleagues.  These techniques don’t tell a leader if and when to change course – but they provide the information needed to make that decision. 

 

Levels of Blindness

 

You have a chapter on this, but I want to ask:  How do you spot a blindspot if you are blind to it?

Keep in mind that there are levels of blindness.  There are times when leaders are completely blindsided by a weakness or threat and other situations when they are partially aware of a weakness or threat but fail to understand its potential impact or the need for action.  That said, you can simply ask a few people who know you well if they think you have any blindspots.  You then probe in specific areas as needed – for example, blindspots in how you view your own leadership team or the capabilities of your organization.  Ask for specific examples in each area they identify.  Another approach is to examine the mistakes you have made over your career and look for patterns in the causes of those mistakes.  If repeated over time, mistakes are valuable in pointing to an unrecognized weakness that will most likely surface again in the future.

 

Blindspots always come with a price.
